Another quarter, another round of supplier questionnaires hitting inboxes. We've all been there. You draft a carefully worded survey, send it to hundreds or thousands of suppliers, and wait. The responses that trickle back are often incomplete, inconsistent, or from partners who are clearly tired of being asked the same questions by every single customer.
Each of those emails, each survey request, spends a finite resource: supplier capital. It's the goodwill, trust, and attention you have with your partners. When we send generic, broad-stroke data requests, asking for information we could have found ourselves, we burn through that capital with very little return. Is it any wonder engagement rates are often so low?
The pressure for accurate Scope 3 data isn't going away. With SBTi commitments to meet and CSRD disclosures looming, we need reliable insights from our value chain. But the old approach of mass-mailing surveys is broken. It treats suppliers like data wells to be pumped, not partners to collaborate with.
The problem with asking what you already know
Think about your top strategic suppliers. How many of them already disclose to CDP? How many have published science-based targets? How many include emissions data in their annual sustainability reports?
When our first point of contact is a survey that asks, "Have you set an emissions reduction target?", we signal that we haven't done our homework. It's the equivalent of walking into a meeting and asking someone what their job title is. It undermines credibility and turns a potential collaboration into a tedious administrative task for the supplier.
This is a widely recognised pain point. In feedback provided to the Global Reporting Initiative on its standards, one respondent noted, "There may be challenges with being able to report on suppliers as in some cases we have suppliers of suppliers and both the supplier and the sub-supplier may...". The data challenge is real, and it only gets harder deeper in the value chain. Wasting time and effort on tier-one suppliers for basic information we can get elsewhere is a strategic mistake.
A smarter approach: From request to conversation
What if we flipped the model? Instead of starting with a blank slate, we start with what is already known.
1. Consolidate public data first. Before any outreach, automatically gather all publicly available information on your suppliers. Check for CDP scores, SBTi validations, public reports, and other disclosures. You might find that a significant portion of your emissions hotspots already provide the data you need.
2. Segment and prioritise. Not all suppliers are equal in terms of emissions impact or data maturity. Use the initial data sweep to identify your highest-emitting partners who are already mature in their reporting. For them, the conversation can be much more advanced. For those with no public data, the outreach will be different, but still informed by their context.
3. Ask targeted, intelligent questions. Once you have this baseline, your outreach becomes a conversation, not an interrogation.
- Instead of: "What are your Scope 1 and 2 emissions?"
- Try: "We see you've committed to a 1.5°C-aligned SBTi target. We'd like to support this by exploring joint initiatives around the specific product lines we source from you. Could you share facility-level energy data for the sites that supply us?"
This approach respects the supplier's time. It shows you are an informed, serious partner. It shifts the dynamic from a compliance exercise to a joint effort in decarbonisation. It moves the discussion from simple measurement to active reduction, which is precisely the point. The Science Based Targets initiative highlights that a key method for decarbonisation is "engaging with suppliers to reduce emissions across the value chain". That engagement is far more effective when it's built on a foundation of mutual understanding.

Of course, manually researching thousands of suppliers is impossible. It doesn't scale and would defeat the purpose of saving time. This is where modern data platforms become essential.
